About implement

A workflow skill for implementing approved software tasks, aimed at coding agents. It enforces scope, baseline checks, iterative verification, tracker updates, and an optional automation chain.

Key features

  1. 01Requires an approved task document
  2. 02Checks baseline before implementation
  3. 03Runs focused checks after each step
  4. 04Tracks task status through Testing
  5. 05Supports an implementation-to-ship chain

Use cases

  1. 01Implementing a reviewed task with defined acceptance criteria
  2. 02Keeping task trackers synchronized during implementation
  3. 03Automating subsequent delivery stages after implementation

Install

Copy the command and run it in a terminal.

$npx skills add https://github.com/eljun/claude-workflow-skills --skill implement

After installing, type/implementin Claude Code to confirm it loaded.

implement - Implementation Stage

Invariants

  • Require an approved task document before changing implementation files.
  • Treat the task document as the primary scope contract.
  • Do not broaden scope without user approval.
  • Do not rely on provider-specific model switch commands.
  • implement auto is the only automation entry point.
  • Do not start while the task doc lists a BLOCKING open decision. Stop and ask the user, quoting the decision and its options.
  • If the project's AGENTS.md defines its own claim or tracker convention (for example "the pushed branch is the claim; don't edit TASKS.md at start"), follow it instead of the tracker moves below.
  • Update TASKS.md at both transitions (Planned → In Progress on start, In Progress → Testing on finish) and re-read the tracker before handoff to confirm the row moved. A stale tracker blocks downstream and headless sessions.

Runtime adapters may expose this stage as a slash command, menu action, or natural-language skill invocation. The portable stage name is implement.

Argument Handling

  • {ID} or {task-name} identifies the task document.
  • auto enables the implementation-to-ship automation chain after implementation.
  • --tier fast|balanced|deep may override the task document recommendation only if the active runtime supports tier routing.

If a user asks for provider-specific model names, treat them as adapter-level preferences rather than core workflow semantics.

Workflow

  1. Read AGENTS.md.
  2. Read LEARNINGS.md if it exists.
  3. Resolve the task ID from TASKS.md or direct task filename.
  4. Read docs/task/{ID}-{task-name}.md from the latest integration branch (fetch first). A local or older copy may predate decisions or scope notes.
  5. Verify the task has been reviewed and approved for implementation, and that no BLOCKING decision is open. If either is unclear, stop and ask.
  6. Read Coordination. If a listed task touching the same files is in progress, follow the stated rule (wait, or sync with its branch) and note it in Implementation Notes.
  7. Read only files listed in the task document unless a missing dependency blocks implementation.
  8. Move the task to In Progress in TASKS.md, removing the row from Planned.
  9. Capture the baseline: run the pre-merge acceptance checks before changing anything, and record the values in the task doc's Baseline. A check that already passes before the change can't prove the change. Rewrite it so it fails first, or note why.
  10. Apply the implementation steps in a loop: after each step, run the narrowest check that step affects, and move on only when it shows the expected result. Don't batch every check to the end.
  11. Run the full pre-merge acceptance and no-regression checks, and compare against the baseline.
  12. Before handing off (and again after syncing with the integration branch), re-read the task doc from the integration branch. If its scope or decisions changed since you started, reconcile or stop and ask; don't finish against a stale plan.
  13. Append Implementation Notes to the task document, including the Operator Steps for what you actually changed (recompute the deploy set from your diff; don't copy the plan's list).
  14. Move the task to Testing in TASKS.md, removing the row from In Progress.
  15. Re-read TASKS.md and verify the task row is in Testing and absent from Planned and In Progress. If the row is not in the expected section, the move was missed, so make the edit now before handoff.
  16. In manual mode, stop and hand off to simplify.
  17. In auto mode, continue through the portable automation chain.

Loop Rules

  • Never claim a result you didn't observe. "Should work", "looks right" and a passing build are not evidence for a behaviour criterion. Report the check you ran and its output, or say the check wasn't run.
  • Each retry must change something. Before retrying a failing check, write down what is different this time (a new hypothesis, a fix, more data). If nothing is different, stop and ask instead of repeating.
  • Record failed attempts (what was tried, what the check showed) in Implementation Notes, so the next session doesn't repeat them.
  • Don't weaken the check to make it pass. If a check is wrong, fix it in a separate, explained step, citing the evidence.

Reading Rules

Read these by default:

  • AGENTS.md
  • LEARNINGS.md if present
  • the task document
  • files listed in File Changes

Avoid broad codebase exploration. If the task document lacks necessary context, use targeted search for the specific symbol, file, route, or command and record the reason in Implementation Notes.

Implementation Notes

Append this section to the task document:

## Implementation Notes

### What Changed
- {Summary}

### Files Changed
- `{path}` - {reason}

### Deviations From Plan
- {None, or describe with rationale}

### Verification Run
- `{command}` - PASS | FAIL | SKIPPED ({reason}) (baseline: {value} → now: {value})

### Attempts That Failed
- {What was tried, what the check showed, why it was dropped; or "None"}

### Operator Steps
- {Migrations, deploys (incl. importers of changed shared modules), config, or "None: merge is enough"}

Auto Chain

When invoked as implement auto {ID}, continue after implementation:

  1. simplify {ID}
  2. test {ID}
  3. document {ID}
  4. ship {ID}

If the runtime supports background workers or subagents, the adapter may run stages in isolated workers. If it does not, run stages sequentially in the current session. Each stage must write durable details to the task document or its report file.

Stop after three fix-and-retry cycles for the same failing test or quality issue and report the blocker to the user. Each cycle must follow the Loop Rules (something changes; the attempt is recorded).

Handoff

Manual mode output:

Implementation complete for task {ID}
Task status: Testing
Next stage: simplify {ID}

Auto mode output should summarize the final stage reached and any blocker.
